DTC Profitability Audit: Find Revenue Leaks Before You Scale

By Amin Robinson, Principal · Methodology and financial review by the PMC Analytics & Finance desk · ·

    Short answer

A DTC profitability audit is a structured review of how customer acquisition, retention, revenue quality, cost structure, cash recovery, contribution margin and inventory productivity relate to one another — not merely a review of ad-platform ROAS. It exists to find where money is entering the business and quietly leaving it again, so a brand can confirm the economics work before it spends more to grow. The output is a diagnosis of the leaks, their size, and the order in which they should be fixed.

What are revenue leaks in a consumer-brand growth system?

A revenue leak is a structural loss that no campaign report shows you. It rarely looks like failure — it looks like a normal month. The common ones are discount dependency that has become a pricing strategy by accident; returns concentrated in a handful of SKUs, sizes or shades; first-order cohorts acquired at a price the second order never justifies; media pointed at inventory that is slow-turning or low-margin; duplicated conversions claimed by several platforms at once; and partner fees that scale with media spend rather than with profit.

Each leak is survivable alone. Together they are the reason a brand can add revenue for two consecutive years and end both years with less cash than it planned.

Why can platform ROAS look acceptable while profitability is weak?

Ad platforms report the conversions they believe they influenced, inside attribution windows they set themselves. Two or three platforms can each claim the same order. None of them can see cost of goods, fulfilment, payment fees, returns, discount depth or the carrying cost of the stock you sold. Platform ROAS is a channel-level estimate of influence. Contribution after media is a business-level fact. When the two disagree, the ledger is right.

What metrics should a DTC profitability audit examine?

PMC reviews five metrics together — what we call the Five-Metric Wall. Any one of them can be made to look good in isolation by damaging another, which is precisely why they are read as a set.

MetricWhat it measuresWhy it belongs in the wall
Blended MERTotal revenue divided by total marketing investment across every channel, not per-platform ROAS.Platform-reported returns overlap and double-count. Blended MER is the only efficiency number that reconciles to the income statement.
CAC payback daysHow many days it takes for contribution profit from a new customer to repay the cost of acquiring them.Payback governs how fast you can safely reinvest. Long payback turns growth into a cash problem even when the campaign looks efficient.
90-day repurchase / CLTVThe share of a cohort that buys again within 90 days, and the value that cohort produces over time.Early repurchase is the leading indicator of lifetime value. It tells you months in advance whether acquisition quality is improving or eroding.
Contribution margin after mediaRevenue less COGS, fulfilment, payment, returns and media, expressed per order and per cohort. This is the number that funds the business. Revenue growth with flat contribution is activity, not progress.
Inventory turnHow quickly stock converts to sold-through revenue, viewed alongside where media dollars are pointed.Media aimed at the wrong SKUs creates markdown, not margin. Inventory and media must be planned as one system.

Read together, the five answer one question: is this brand converting marketing investment into durable, cash-positive profit — and if not, at which point in the system does it stop?

What does a qualified prospect receive?

Depending on data availability and fit, the Revenue & P&L Audit may include:

    • Metric-definition review — agreeing what each number means before anyone argues about its value
    • MER waterfall and platform-versus-blended performance review
    • CAC payback assessment by channel and cohort
    • Repeat-purchase and CLTV review across the last 12 months of transactions
    • Contribution-after-media analysis at order and cohort level
    • Inventory and media alignment review
    • Fee-Alignment Scorecard assessment of current partner arrangements
    • 90-day opportunity map, sequenced by cash impact
    • Fit recommendation and a recommended next step — including 'no, not now'

    What data is needed?

Order and customer-level transaction history (12 months or more where it exists), product cost and margin data, returns data, media investment and performance by channel, lifecycle and retention data, and inventory or sell-through data where the brand carries stock. All of it is reviewed under NDA. Where a data set is missing, we say what can and cannot be concluded without it rather than filling the gap with an assumption.

Who is the audit designed for?

PMC is designed primarily for North American fashion, beauty and lifestyle brands in the $5M–$25M revenue range that operate DTC and/or omnichannel, and that have executive-level access to a founder, CFO, CMO, VP Growth or comparable economic owner. The audit is most useful immediately before a spend increase, a fundraise, a channel expansion or an agency review.

When is PMC not the right fit?

    • Pure SaaS or healthcare companies without consumer-goods economics
    • Brands seeking UGC volume or media buying without a P&L mandate
    • Organizations without access to performance, financial, retention, return or inventory data
    • Buyers seeking guaranteed outcomes or a commodity, ROAS-only engagement

    What happens after the audit?

Qualified brands receive the findings, the 90-day opportunity map and a fit recommendation. Where there is mutual fit, the path is Diagnose, then Design, then Orchestrate: a paid diagnostic, a designed growth plan, and an engagement in which a portion of PMC's fee is aligned to agreed KPI gates. Where there is not mutual fit, we say so and end the process — that is a legitimate and common outcome.

How PMC handles evidence and methodology

Every figure PMC reports carries a definition, a data source, a date range and a named reviewer. Client examples are published only with written approval, or are clearly labelled as anonymized composites drawn from engagement patterns. Nothing on this page is a forecast or a guarantee.

Results depend on baseline definitions, data quality, product economics, returns, promotional strategy, inventory position, execution and market conditions. PMC does not promise financial outcomes, and any engagement in which fees are aligned to KPI gates requires agreed baselines and measurement definitions before it begins.

    Frequently asked questions

What is a DTC profitability audit?

A structured diagnostic that evaluates the relationship among customer acquisition, retention, revenue quality, cost structure, cash recovery, contribution margin and inventory productivity. It reconciles marketing performance to the profit and loss statement rather than accepting ad-platform ROAS as the measure of success.

What are revenue leaks in a consumer brand?

Revenue leaks are structural losses that never appear in a campaign report: discount dependency, returns concentrated in specific SKUs or sizes, first-order cohorts that never repurchase, media pointed at low-margin or slow-turning inventory, duplicated platform-attributed conversions, and fees that rise with spend rather than with profit.

Why can ROAS look good while the business is not profitable?

Ad platforms report conversions they believe they influenced, using their own attribution windows. Several platforms can claim the same order. None of them see COGS, returns, fulfilment, discounting or inventory carrying cost. A 4x reported ROAS can coexist with negative contribution after media once those costs are applied.

What data does a profitability audit require?

Order and customer-level transaction history (ideally 12 months or more), product cost and margin data, returns data, media investment and performance by channel, lifecycle and retention data, and inventory or sell-through data where relevant.

Who should run a profitability audit?

Founders, CFOs, CMOs and VP Growth leaders at consumer brands who are about to increase marketing spend, are planning a raise or a sale, or are seeing revenue rise while cash and contribution do not.

    What happens after the audit?

Qualified brands receive the findings, the 90-day opportunity map and a fit recommendation. Where there is mutual fit, the next step is a paid diagnostic and then a designed engagement in which a portion of PMC's fee is aligned to agreed KPI gates. Where there is not, PMC says so.
