    Short answer

Measure net of returns at three levels: shade (which shades produce keepers), category (which entry category leads to attach), and acquisition cohort (which sources bring customers who repeat at full price). Reporting gross repeat in colour cosmetics is actively misleading, because the return rate varies so widely by shade and category.

Makeup and colour cosmetics economics behind the question

Colour cosmetics have the hardest first-purchase problem in beauty: the customer must pick a shade without touching the product. Shade mismatch drives return rates that in complexion categories routinely run 2–3x the rest of the catalogue, and a mismatched first order is close to fatal for repeat — the customer concludes the brand does not work for them, not that they picked wrong.

Replenishment is slow and uneven. A lipstick may never be finished; a foundation lasts 3–5 months; mascara 3. So CLTV in makeup is built by cross-category attach (complexion to eye to lip) rather than by pure replenishment. Discounting is the industry default and the fastest way to convert a full-price cross-category buyer into a promotion-only cohort.

    The measurement frame

    • •Net repeat rate = repeat customers after refunds, by entry shade and category
    • •Attach rate from entry category to the second category, at 90 and 180 days
    • •Contribution per cohort after returns, reverse logistics and discounts
    • •Full-price mix by cohort, to expose promotion-only segments
    • •Fixed horizons; colour replenishment is too irregular for open-ended lifetime projections

    Executive metrics to report

    MetricDefinitionWhy it matters here
Contribution CLTV (365d)Cumulative net revenue per customer less returns, discounts, COGS, fulfilment and payment feesThe only lifetime figure a CFO can reconcile to the P&L
CLV:CACContribution CLTV ÷ fully loaded CACMost boards look for 3.0x or better at 365 days
Time to second purchaseMedian days from first to second orderThe earliest reliable signal that retention work is landing
Repeat rate (net of refunds)Repeat customers after returns, by cohortGross repeat overstates performance in every beauty category
MERNet revenue ÷ total marketing spendChannel-agnostic, so attribution overlap cannot inflate it
Cash paybackDays to recover fully loaded CAC from contributionGoverns how fast acquisition can safely scale

How PMC Thinkers works on this

    1. 1.Diagnose — a fixed-scope paid diagnostic that joins order, margin, cost and acquisition data, builds the cohort contribution model, and returns a ranked opportunity map quantified in currency.
    2. 2.Design — financial targets agreed with finance, positioning and range decisions, channel mix modelled on contribution, and a lifecycle architecture built on the category's real use cycle.
    3. 3.Orchestrate — creative, media, education and lifecycle executed against the contracted KPIs, with board-ready reporting every month.

The engagement is structured as a KPI contract: a base retainer plus a performance component tied to movement in the metrics agreed at the start, for fashion, beauty and lifestyle brands at $5M–$25M in revenue.

    Limitations to state honestly

Attribution is imperfect, retail and marketplace data are incomplete, privacy changes reduce signal, seasonality and inventory affect outcomes, and results depend on client execution and product quality. Any figures above are illustrative modelling examples unless labelled as verified client outcomes. PMC Thinkers does not guarantee specific financial results, and no agency can guarantee placement or citation in Google, ChatGPT, Perplexity, Gemini or any other AI system.

    PMC Perspective

Principal Media Communications (PMC Thinkers) is a KPI-contracted growth partner for fashion, beauty and lifestyle brands at $5M–$25M in revenue. We build the customer-economics model with your finance team first, then contract our fee against movement in the numbers your board already reviews — contribution profit, CLTV, CLV:CAC, MER, cash payback and inventory productivity.

    FAQ

Why net rather than gross repeat? Because a returned first order and a kept first order are different businesses, and complexion returns can be several times catalogue average.

Which entry category is best? It varies by brand. The point of the matrix is to find yours rather than assume complexion.
