    The Problem With ROAS

ROAS (Return on Ad Spend) is the most popular marketing metric in fashion. It's also one of the most misleading.

    Example: - Campaign A: $10K spend → $50K revenue (5x ROAS) on 30% margin products = $15K gross profit - Campaign B: $10K spend → $35K revenue (3.5x ROAS) on 70% margin products = $24.5K gross profit

Campaign A has the better ROAS. Campaign B generates 63% more gross profit. Which would you rather scale?

    What Is GMROAS?

Gross Margin Return on Ad Spend = Gross Profit Generated / Ad Spend

GMROAS tells you how much actual profit (after product costs) each dollar of advertising generates. It's the metric that connects marketing directly to the P&L.

    Calculating GMROAS by Channel

    ChannelAd SpendRevenueROASGross MarginGross ProfitGMROAS
    Meta$25K$100K4.0x55%$55K2.2x
    Google$20K$80K4.0x45%$36K1.8x
    TikTok$10K$30K3.0x65%$19.5K1.95x
    Email$2K$40K20x60%$24K12x

Same ROAS for Meta and Google—but Meta generates 22% more profit per ad dollar because it drives higher-margin product sales.

    How to Implement GMROAS Tracking

Step 1: Product-Level Margin Data Ensure every product in your catalog has an accurate cost of goods. Include raw materials, manufacturing, shipping to warehouse, and packaging.

Step 2: Order-Level Margin Calculation For each order attributed to a marketing channel, calculate the blended gross margin based on the specific products purchased.

Step 3: Channel-Level Aggregation Roll up order-level margins to the channel level. Calculate GMROAS weekly and monthly.

Step 4: Optimize for GMROAS, Not ROAS Shift budget toward campaigns, audiences, and products that generate the highest GMROAS—even if their ROAS looks lower.

    The Margin-Aware Campaign Strategy

Once you're tracking GMROAS, you can make smarter campaign decisions:

    • •Product selection for ads: Promote high-margin items in prospecting campaigns
    • •Audience optimization: Target audiences that historically buy higher-margin products
    • •Promotional strategy: Structure discounts to protect margin on key products
    • •Channel allocation: Shift spend toward channels with higher GMROAS

    Quick Wins

    • •Stop promoting low-margin bestsellers in paid ads (let organic and email drive those sales)
    • •Create "high margin" product collections specifically for paid advertising
    • •Implement GMROAS targets by channel in your media buying platform

    The Bottom Line

Revenue is vanity. Profit is sanity. GMROAS is the metric that keeps your marketing connected to what actually matters: the bottom line.
