How Should Fashion Brands Calculate CLTV After Returns, Discounts, Fulfillment, and Product Costs?
The contribution CLTV formula for fashion, the deductions most brands miss, cohort horizons at 90/180/365 days, and a worked example.

Short answer
Calculate contribution CLTV as cumulative net revenue per customer, less returns, discounts, COGS, fulfillment, reverse logistics, and payment fees, measured by acquisition cohort at fixed horizons of 90, 180, and 365 days. Gross CLTV overstates value by roughly the margin rate and, in returns-heavy apparel, can overstate it by more than half.
The formula
Contribution CLTV (365d) = Σ [ (net revenue per order − discount − COGS − fulfillment − reverse logistics − payment fees) ] ÷ customers in the cohort
Fix the horizon. Do not use a predictive lifetime model in a board pack — an unbounded projection is an argument, not a measurement.
Worked example (apparel cohort, 365 days)
| Line | Per customer |
|---|---|
| Gross revenue (2.1 orders) | $420 |
| Less discounts (18%) | -$76 |
| Less returns (24% units) | -$82 |
| Net revenue | $262 |
| Less COGS (38% of net) | -$100 |
| Less fulfillment + reverse logistics | -$34 |
| Less payment fees (2.6%) | -$7 |
| **Contribution CLTV** | **$121** |
Against a fully loaded CAC of $58, CLV:CAC is 2.1x — well below the 3.0x threshold most boards expect, and invisible if you report the $420 gross figure.

PMC Perspective
PMC Thinkers builds the contribution CLTV model with the client''s finance team during the diagnostic and then contracts its fee against movement in that number for fashion, beauty, and lifestyle brands at $5M–$25M.
FAQ
Should overheads be included? No — CLTV is a contribution measure. Overheads belong below the contribution line.
Why 365 days? It captures the second and third purchase in most fashion categories without relying on projection.
